The Challenge
The manufacturer's regional teams operated across multiple international markets, but their monthly reports were built differently. Some teams reported traffic, some reported deals, and others concentrated on campaign activity. The business could see many numbers, but it could not reliably compare regions, connect activity to outcomes or reuse a successful approach elsewhere. Preparing the meetings also consumed too much manual effort.
What I Did
I designed a standard reporting framework with Australia as the reference implementation. The model joined channel activity, website behaviour, enquiries, deals and associated value inside HubSpot, then paired those metrics with a clear record of what each marketing team had actually done during the period. I also defined the documentation and rollout process so regional managers could reproduce the reports without rebuilding the logic from scratch.
How I Did It
- 01: Separated controllable marketing activity from downstream commercial outcomes.
- 02: Defined comparable periods, common metric definitions and a consistent meeting narrative.
- 03: Added attribution and conversion-value views so a rise in volume could be read alongside lead quality and deal value.
- 04: Planned one Australian dashboard first, followed by documented regional copies and a shared review rhythm.
The Result
The engagement produced one agreed measurement architecture for the global team and a practical path from manual presentation building to repeatable HubSpot reporting. Regional conversations could now move from 'what happened in my market' to 'what changed, why it changed and whether another region should copy it'. The immediate outcome was a common decision framework, with the dashboard build and regional rollout staged behind it.
